  1. Operations are a system, not a personality. Personality changes; systems compound.
  2. AI is the new operator. Humans set direction, AI does the reps.
  3. Transparency wins. Clients should see the workflows we run on their behalf.
  4. Async is the default. Meetings are the exception, not the routine.
  5. Outcome beats output. We measure what was unlocked, not what was busy.

  1. "More hours" is the answer to any operational problem.
  2. Founders should be drafting their own LinkedIn posts at 11pm.
  3. One generalist VA can replace a real operating system.
  4. Reporting dashboards need to be rebuilt every quarter.
  5. Operations work has to be opaque to the client.

Methodology

The VANXTDOOR Operating Framework.

Every engagement runs on the same four-phase loop. Phases overlap. Each one feeds the next. The system is the product.

    Surface

    Weeks 1–2

    A two-week diagnostic. We inventory every recurring operational task, trace the processes, and identify the friction.

  2. II.

    Diagnose

    Weeks 3–4

    We rank the friction by combined cost (time + error + morale) and identify the one lever worth pulling first. It is almost never the obvious one.

    Execute

    Months 2–3

    The work begins. SOPs documented, workflows automated, dashboards built. Every shipped artefact is reviewed weekly.

    Compound

    Quarter 2 →

    Every quarter, the loop runs again. New leverage, new automations, new documentation. The system improves itself.
